A potential client in Chicago said our demo was too feature-focused and didn't show the 'before and after' of their workflow, so we rebuilt it around a single, painful 3-hour task their team does every Monday.

Has anyone else had to completely pivot a demo based on one piece of blunt feedback?

Absolutely, that kind of direct feedback is a gift. A podcast I listen to calls it "finding the Monday morning pain." Focusing the demo on that single, awful task makes the value impossible to miss. Smart pivot.

Oh man, that's so true. A buddy of mine sells to small shops, and he kept showing this whole fancy system. Then one owner just snapped and said, "I just hate counting the register every night, it takes forever." My friend rebuilt his whole demo around that one stupid counting task. The guy bought it on the spot because he finally saw his own worst part of the day just... go away. It's crazy how one specific pain point can change everything.
