Just found out the average board game group has 4.3 people, which explains so much about my failed 3-player attempts

That stat makes total sense. Some games just fall apart with three.

Does finding the right player count feel like a game of musical chairs sometimes? @kelly_hill hit on something real though, once you get past three it's just smoother and the arguing turns into a fun part instead of a dealbreaker. Honestly, that's the sweet spot for most of the games I've tried.

Started playing games made for three players. It fixed most of the balance issues we had. Now we just argue about the rules like normal people.
