My group in Milwaukee tried a strict schedule vs. free discussion for 'The Silent Patient'

We spent 20 minutes on each chapter with a timer, then switched to just talking about whatever stood out. The free talk got way more people sharing real thoughts, not just plot points. How do you keep things focused without killing the vibe?
