My buddy Mark runs a small dev shop and they had the same problem. They were doing 30 minute standups where people just rambled about what they ate for breakfast. He cut it to 10 minutes with a strict "only talk about what's blocking you" rule. One of his senior devs, Sarah, actually cried during the first one because she'd been stuck on a stupid API issue for two weeks but never felt like she could say it. After that, they fixed it in like an hour and their next sprint actually finished early for once.

Sarah crying would've been me last year when I spent a month trying to "figure it out myself" on a routing bug that was literally one missing bracket.
