Warning: my bathroom floor almost caved in because of a hidden leak

I was replacing the toilet in my 1950s house in Spokane last month and found the subfloor around the flange was completely rotten. The wood just crumbled when I touched it, and I could see straight down into the basement. I had to cut out a 3 foot by 2 foot section of the old floor and sister in new joists before I could even think about the new tile. Has anyone else had to deal with a surprise structural fix during what should have been a simple swap?

Check for rot in the floor joists under that bad subfloor too. In my old house, the rot had spread along the joist a good foot back from the flange. I had to cut out the soft wood and sister new lumber alongside the old, using construction adhesive and bolts, not just nails. It adds a whole extra weekend to the project, but you don't want that new tile to crack when you step on it.
